How Creative Has Moved to the Front of the Pitch and Is Changing How Deals Get Won

Not long ago, the creative was the last thing to arrive. A seller worked the account, an agency won the business, terms got signed, and only then did anyone build the actual ad. That order made sense... back when producing a spot meant weeks of scheduling, a crew, and a budget to match. You committed first and created second, because creating was the expensive part.

That sequence has reversed. The concept now shows up at the front of the conversation, before the deal is closed, before a crew is booked, sometimes before the client has even agreed to anything.

Sellers who lead with a finished spot keep describing the same advantage: a real idea on screen does the convincing that a description never could.

Show the Idea, Then Decide How to Make It

Peter Keller, co-founder of AI Filmmaking Academy, brings clients a near-finished version of a film before any production decision is made. "That's how it's going to look," he tells them, then lays out the choice: "Are we going to shoot it the traditional way, with a 50-person crew and locations? Or are we going to do it entirely in AI? They can make that call." The concept comes first. How to build it is a downstream decision, made once everyone can already see where it is going.

That inversion matters most for the people whose job is to sell an idea before it exists.

For Agencies, the Concept Is the Pitch

Agencies have always known how to tell a story. What they've lacked is a fast, low-risk way to put a real concept in the room before the business is won.

Hugo Cukurs, a creative manager at Puresource, describes the workflow that changes. Teams can "create mockups to present the idea before doing all the production," he says. "They could sell the idea to their clients, present the storyboard and everything else using just AI, get the approval, and then do all the production."

The expensive part is able to be postponed until there's a yes, which is only possible if the pitch carries a finished-looking idea instead of a promise.

Ian Britton, founder of the AI consultancy Agamatic, pushes the same logic into testing. "If I wanted to have Ed Sheeran selling Heinz ketchup, I could generate 18 versions, show it to a test audience before Ed Sheeran shows up in the studio, before I even pull the trigger on buying that Super Bowl slot," he says. The creative gets made, watched, and validated while it's still cheap to change. The big commitments come only after the evidence is in.

What This Changes

When a real concept can lead the conversation, the shape of a deal shifts. A seller can open with something the advertiser can watch and react to. An agency can pitch new business on the strength of an idea it hasn't had to fund. A brand can see three directions before choosing one. The creative now earns the sale instead of arriving as its reward.

None of that removes the craft or the judgment. Someone still has to have the idea, shape the story, and decide what belongs on screen. The reins stay in human hands.

What has changed is timing. The story now arrives early enough to do the selling, and the next wave of tools will be built to get it there: a real concept in front of a buyer before a single dollar goes to production.

Waymark is at the forefront of the next era of AI video advertising, developing a new product that will make both concept production costs and pitches without a preview artifacts of the past.

Soon, AEs and creative teams will be able to arm themselves with unlimited concept packages for prospects, generated in minutes with Waymark Cinematic. Then, when they earn the yes, they'll be able to transform that winning concept into a stunning story-driven commercial ready to air next to national-level brands.
